In this article, we share our insights on selecting the most suitable tool for the job, based on our experience of planning projects in teams for more than 10 years.

Dealing with several projects at once, each with different deadlines and needs, can be hard. But picking the right tools can make this easier. From simple Google Sheets to more complex project and resource management tools, each has its benefits. This article explores these options, highlighting how they help manage team workloads.

This can be easily done using the FTE (Full Time Equivalent) notation from 0 to 1, where 1 means 100% of their time, 0.5 means half of their time, and so on.

On the flip side, you might spot periods where certain team members have little to no activities assigned, highlighting opportunities to redistribute work more evenly.

Creating a timeline like this in Google Sheets also allows for easy updates. As projects evolve, which they often do, you can quickly adjust the timeline. New activities can be added, and the duration of existing ones can be extended or shortened. Using Google Sheets new Timeline View for workload planning

The Timeline View in Google Sheets organizes your data into a compact, easy-to-understand visual format. To use this feature, you simply select your data and choose the Timeline chart option. The tool then transforms your selected data into a structured timeline. Each item on your timeline is represented by a bar, with (optionally) different colors to distinguish between various projects, making it immediately clear how your projects are distributed over time.

This view is particularly useful for tracking the duration of projects, understanding how different tasks overlap, and identifying key delivery dates. By converting your project data into a timeline, it becomes much easier to grasp the team workload status, see which phases of projects coincide, and spot any potential bottlenecks or periods of downtime.

However, as of the time of writing, it’s important to note a limitation in the Timeline View feature in Google Sheets: the lack of a real timeline interactivity (i.e. drag-and-drop functionality). This means that while the Timeline View provides a good static overview of your projects and their timelines, making adjustments to this view is not as intuitive as it could be. If you need to change the duration of a project or shift its start and end dates, you have to manually adjust the data in your spreadsheet rather than simply dragging the bars within the timeline itself.

This limitation means that while the Timeline View is excellent for creating a snapshot of your team’s workload and project timelines, it may not be the best tool for dynamic planning where tasks and timelines need frequent updates. You’ll find yourself going back to the spreadsheet to make edits, which can be time-consuming and somewhat defeats the purpose of a quick, visual editing feature.

Pros and cons of using Google Sheets for workload planning

It’s a tool many are already familiar with, making it a comfortable choice for tracking who is doing what and when. Cons:

  • Manual updates: One of the biggest downsides is that you have to update everything by hand. As projects change or deadlines move, you or your team will need to make those changes in the sheet.
  • Can get cluttered: When your projects or team grows, your Google Sheet can become hard to manage. Too much information in one place can make it difficult to quickly see who’s doing what and when.
  • No drag-and-drop for Timeline View: At the time of writing, Google Sheets’ timeline view doesn’t let you drag and drop items to quickly adjust deadlines or reassign tasks. This means making changes can be slow and a bit frustrating.
  • Error-prone: As with any manual process, entering data into Google Sheets can lead to mistakes. Typos, incorrect data entries, or oversight can easily occur, affecting the accuracy of your workload planning.
  • Doesn’t scale well: As the number of projects and team members grows, Google Sheets can struggle to keep up. The tool isn’t designed to handle large scales efficiently, making it challenging to maintain an organized and effective planning system for bigger teams or more complex projects.

Opinion: our experience using Google Sheets

We used Google Sheets to manage the workload planning of our agency for the first few years. Initially, we were quite pleased with its simplicity and accessibility. However, as our team expanded, we encountered significant challenges. Our multi-year sheet became increasingly laggy and difficult to navigate. With two distinct teams one of designers and one of developers the view was very cluttered, prompting us to split our workload planning into two separate sheets. Managing two files and frequently switching between them to coordinate project allocations turned into a logistical nightmare.

When our team grew to 9-10 people, the limitations of Google Sheets became too glaring to ignore. It was no longer a sustainable solution for our needs. The tool that had once seemed so accommodating was now hindering our ability to manage projects and team workloads effectively. Without a clear way to see how entire projects—not just individual tasks—allocate resources over time, it can be challenging to use Asana for strategic planning or to get a comprehensive view of the team’s capacity and commitments in the months ahead.

Opinion: our experience using a project management tool

When we found out Google Sheets couldn’t handle our growing work anymore, we decided to try different tools to manage our team’s tasks. We tested out Trello and Notion, hoping one of them would be the right fit.

Trello looked promising because it lets you see everyone’s tasks on boards, which we thought might help us stay organized. Notion seemed like it could be even better because it lets you do a lot of different things all in one place, like writing notes and planning projects together.

However, even with these tools, things didn’t quite work out as we hoped. It felt like we were trying to force things to work in a way they weren’t meant to. This is like trying to fit a square block into a round hole – it just doesn’t fit right no matter how you turn it.

With Trello, we liked how simple and visual it was, but it didn’t give us enough detail for managing everyone’s workload when things got busy. Notion had more options and let us keep everything in one spot, but again, when it came to planning out our work in detail, especially for the long term, it fell short.

We learned a lot from trying these tools. While they might be great for smaller teams or less complicated projects, they didn’t fully meet our needs. We felt like we had to change how we worked to fit the tools, not the other way around. So, we didn’t stick with using them for our main planning.

In short, our experience taught us that it’s really important to pick the tool that matches what your team needs. For us, Trello and Notion had some good points, but they weren’t the perfect match for planning all our work.
